The Challenge

With retail stores distributed within a European country, our client faced the challenge of optimizing profitability while maintaining operational stability. Opening or relocating stores comes with significant costs, so each decision needed to be backed by robust data analysis. The objective was to enhance the overall profitability and market relevance of the store portfolio by strategically optimizing locations through various actions including closures, relocations, and expansions.

Our Approach

To address this challenge, our team implemented a structured approach involving data wrangling, exploratory data analysis, and advanced machine learning techniques.

Data Wrangling and Cleaning

We began by cleaning and organizing the data to ensure accuracy and consistency. This step included handling missing values, standardizing formats, and preparing datasets for analysis.

Exploratory Data Analysis (EDA)

EDA provided critical insights into the relationships between various store attributes and performance indicators. Techniques such as correlation matrices, heatmaps, scatter plots, and moving average analyses helped us identify patterns and trends. For example, we discovered correlations between store locations, customer demographics, and revenue performance.

Machine Learning Models

Using Python and the scikit-learn library, we developed two machine learning models:

  1. Shop Model: Focused on individual store performance, identifying factors such as customer footfall, revenue, and local competition.
  2. Market Model: Assessed regional potential, incorporating attributes like population density, market demographics, and competitor presence.

The Random Forest Regressor, a robust algorithm for handling complex datasets, was used to identify key performance drivers. This approach allowed us to evaluate hundreds of attributes, refining them to the most impactful variables. Metrics such as Mean Squared Error (MSE) and R-squared values ensured the models’ accuracy and reliability.

Insights and Recommendations

Our analysis provided the client with a clear roadmap for action:

  • Store Closures: Identified underperforming stores where operational costs outweighed benefits.
  • Staffing Adjustments: Recommended optimizing staff levels to align with customer demand.
  • Relocations: Pinpointed high-potential areas for relocating stores to improve accessibility and profitability.
  • Growth Opportunities: Highlighted regions with untapped potential for expansion.

Data Privacy and Security

Throughout the project, data privacy and security were our top priorities. Customer data was anonymized to protect individual identities, and all datasets were stored on secure servers with restricted access. These measures ensured full compliance with GDPR and other relevant regulations.
